Questions to ask: How many different automations affect your most important objects? Are legacy Workflow Rules or Process Builders still active? Can your team clearly explain what happens when a core record is created or updated?

Code Debt

Code debt is Apex that has accumulated problems over time, such as hard-coded IDs, queries inside loops, outdated patterns, or test classes that hit coverage requirements without meaningfully validating behavior.

Why it matters: Code debt often reveals itself under scale or during change. It can make deployments slower, create unexpected failures, and make future enhancements harder than they should be.

Questions to ask: Do your tests actually validate behavior, not just satisfy coverage requirements? Does your Apex rely on hard-coded IDs or patterns that make changes between environments difficult?

Configuration Debt

Configuration debt is the accumulation of unused or outdated customizations: objects nobody uses, fields that no longer serve a purpose, stale record types, and page layouts left behind by previous processes.

Why it matters: Unused configuration adds noise, makes the org harder to navigate and maintain, and increases the amount of metadata administrators have to understand before making changes.

Questions to ask: Which custom fields and objects are still actively supporting the business? Are there configurations that exist only because nobody is confident enough to remove them?

How Do You Know When Technical Debt Is Actually a Problem?

The line between “some debt” and “too much debt” is not a specific number. It shows up in symptoms.

Small changes take unexpectedly long. A day of configuration becomes a week of testing because nobody can confidently predict what else will be affected.

Teams cannot confidently predict what an automation change will affect. Modifying one Flow might impact undocumented integrations, downstream processes, or other automation.

Certain parts of the org are avoided because nobody fully understands them. The system works, but changing it feels risky.

One of the clearest signs of technical debt is fear. If everyone knows a part of Salesforce is messy but nobody wants to touch it because they aren’t sure what will break, complexity has started controlling the roadmap.

Users stop trusting Salesforce data. Reports show conflicting numbers. Key fields are blank or inconsistent. Users maintain their own spreadsheets with “the real numbers.”

In many cases, targeted cleanup and incremental refactoring is the better answer.

A larger redesign or rebuild may make sense when the data model is fundamentally disconnected from how the business operates today, multiple incompatible implementations have left the organization without a clear system of record, or the existing architecture prevents Salesforce from supporting core business processes.

How to Stop Technical Debt From Building Back Up

Technical debt does not disappear on its own. Salesforce continues to evolve alongside the business, which means new customizations, integrations, processes, and requirements will continue to accumulate.

The solution is not to stop customizing Salesforce, but instead to create a review rhythm.

Governance means reviewing and retiring old decisions, not just controlling new ones. And while most organizations have a process for approving what gets added, fewer have a process for deciding when something should come out.

Practical governance comes down to three ideas:

Review periodically.

Build a regular cadence for reviewing core objects, automations, permissions, integrations, and data. Ask what is still being used, what still makes sense, and what may no longer belong.

Document why, not just what.

When something new is built, capture why it exists, what problem it solves, and what depends on it. Documentation does not need to be long. It needs to give the next person enough context to make a good decision.

Have a process for retiring old configuration.

When a project ends, an integration is replaced, or a business process changes, review what Salesforce configuration was tied to it. Do not automatically leave everything behind.

The goal is not a perfect org.

It is an org that does not grow more complicated every quarter without anyone noticing until complexity starts getting in the way.
